From Clicks to Cases:
A 287x Return on SEO Spend

Organic search should produce signed cases, not just traffic. For a multi-state personal injury firm, we turned scattered rankings into a steady pipeline of real cases across four states.

The firm did not have a traffic problem. It had a measurement problem. No report tied a keyword to an actual signed case, so nobody could tell which pages earned clients and which just earned clicks.

The Client

A personal injury firm serving Texas, New Mexico, Colorado, and Arizona. The firm runs 26 Google Business Profiles and competes in some of the most crowded injury markets in the country.

Their ask was specific. They wanted organic search to bring in more signed cases, not more visitors.

The Challenge

At the start, search brought volume but very few signed clients. In January the firm logged 30 potential clients and kept only 3.

Rankings were spread thin across too many terms. No report connected a keyword position to a case that actually got signed. The firm could not see which pages and cities produced clients versus which only produced clicks.

The Approach

The fix started with visibility, not content volume.

  1. Tie rankings to real case data

Every month, keyword positions get matched against actual sign-ups and potential clients by city and case type. That shows exactly which pages sign clients and which only draw traffic.

  2. Rebuild the location pages that mattered

Weak location pages were refreshed, and new ones were built for smaller cities near major highways where truck volume concentrates.

  3. Split truck, car, and Spanish search into separate lines

Tracking them apart surfaced demand the firm was not measuring, including car accident searches that were coming in as truck cases.

  4. Point content and internal links at what converts

With the reporting in place, every content and link decision moved toward the pages that produce signed clients.

The Results

By July, monthly potential clients reached 97, up from 30 in January. Kept cases grew from 3 to 67 a month, and client rate rose from 11% to 69%, the firm's best of the year.

Truck accident cases hit a single-month high of 19. The firm now ranks on page one for truck terms in more than a dozen target cities, with Las Cruces, Santa Fe, and Round Rock holding the number-one spot.

The Return on Spend

Rankings are a means to an end. The end is fee revenue. The firm logs an anticipated attorney fee against every case at intake, which makes it possible to put a number on what organic sign-ups were worth.

Jul$1,116,628$983,296
Total Jan–Jul$10,030,838$7,389,111

At $5,000 a month, seven months of SEO cost the firm $35,000. Against kept cases alone that is a 211x return. Counting every organic sign-up, including those the firm later rejected, it is 287x.

How to read these numbers. These are anticipated attorney fees recorded by the firm at intake, not collected revenue. Personal injury matters resolve over months or years, and final fees differ from the figure logged when a case is signed. We report them because they are the firm’s own intake numbers, tied to the channel that produced each sign-up, not because every dollar has been banked.

Page One Growth

Beyond sign-ups and kept cases, the underlying keyword footprint tells the same story. We started tracking a fresh batch of location and practice-area keywords in March, and over the 6 months since, the number ranking on page one more than doubled.

That growth is not concentrated in one or two lucky terms. Dozens of keywords climbed onto page one across truck accident, 18-wheeler accident, and personal injury searches in nearly every market the firm serves. To keep this readable, here is a sample of 20 ranking at the very top of page one, in positions 1 through 3:

Keyword Ranking Wins by City

Individual keywords tell the same story as the top-line numbers, with some of the biggest jumps happening in markets that had barely shown up in search before.

Market by Market

The gains were not concentrated in one city. Individual markets turned around on their own timelines.

Texas

El Paso's accident lawyer term climbed from position 24 to 3, and Round Rock's personal injury lawyer term jumped from 19 to number one. Austin and Bryan both broke into the top 2 for their core truck accident terms.

Colorado

Denver climbed from the high 60s to an average rank of 34 and started signing clients again. Boulder's truck accident lawyer term jumped from position 11 to 2.

Arizona

Moved from a slow stretch to 10 sign-ups in the first two weeks of a month, including its first truck cases. Scottsdale's personal injury lawyer term climbed from position 49 to 8.

New Mexico

Added its first Santa Fe client of the year. Santa Fe's truck accident lawyer term jumped from position 6 to number one, and Las Cruces now holds more page-one keywords than any other market in the footprint.

Rankings are easy to claim and easy to check. These are live Google results from the firm’s markets, captured on the dates shown in the reporting above. Select any screenshot to enlarge it.

Santa Fe, NM “santa fe truck accident lawyer”
Scottsdale, AZ “scottsdale truck accident lawyer”
Boulder, CO “truck accident lawyer boulder”

Screenshots reflect Google results at the time of capture. Rankings move; these are a point-in-time record.

Why It Worked

The win was not more traffic. It was a clear line from search rankings to signed cases.

With that visibility, every content and link decision points at real revenue rather than vanity numbers. The firm keeps a steady case pipeline, and the monthly reporting shows where the next case is most likely to come from.
